The conversations that keep repeating

Over the past few months, I've spoken with multiple leaders. Different industries, different companies, different challenges.

But one question always came back. Every single time.

"How do we connect the LLM with our own company data?"

They know ChatGPT exists, they see others buying custom AI solutions from external vendors, they read the success stories.

But when they think about their own company...

There's the knowledge gap. The uncertainty. The question of "how?"

Why do so many companies struggle with AI integration?

And is there a simpler path than many think?


The misconception that holds companies back

When I talk to leaders about AI integration, two common beliefs emerge again and again:

Misconception #1: "The AI needs to be trained on our company data"

The thinking is simple: if you want the AI to know your business processes, products, customers - you need to retrain it. Fine-tuning. Expensive, time-consuming, and complex.

And when the data changes? You need to retrain again.

Misconception #2: "AI solves everything, quick to deploy"

The other extreme. AI as magic. Deploy it, and immediately massive efficiency gains, fast and simple.

Then reality hits.

But what if both beliefs are wrong?

What if you don't need to retrain the AI? And what if speed doesn't depend on the technology, but on something else?


What RAG really is

RAG = Retrieval-Augmented Generation

Simply put:

The LLM retrieves relevant information from the company's own data sources before answering, then responds based on this fresh context.

You don't retrain the model. You dynamically access the data.


How does it work?

1. User asks a question For example: "What is our company's return policy for purchases older than 90 days?"

2. The system finds relevant company documents/data Reviews policy documents, knowledge base, internal regulations.

3. The LLM receives: question + found relevant company data The model sees the question and the freshly retrieved company context.

4. The LLM responds based on fresh, company context The answer is accurate, up-to-date, and correct according to company rules.

All of this happens in real-time. Within seconds.


How does RAG differ?

The key difference:

  • Plain LLM: Knows what was in the world generally up to 2024
  • Fine-tuning: We retrain it on company matters (expensive, slow, static)
  • RAG: Reviews company documents in real-time before answering

The analogy that makes it clear

Imagine you're asking an expert:

Plain LLM = University expert. Answers based on their academic knowledge. Very smart, but doesn't know what's happening at your company.

Fine-tuning = Expert sent back to school. You enroll them in special training where we teach them company matters. Expensive, time-consuming, and if something changes? Need to retrain.

RAG = Expert who gets documentation. Before answering, you hand them the relevant company documents. They read them and answer based on that. Fast, flexible, and always up-to-date.

Which seems more practical?


Concrete examples: What it looks like in practice

1. Jira MCP server - Agile process automation

Imagine: AI agents that see Jira tickets, know the sprints, understand the project structure.

  • User story analysis: Agent reviews the epic, suggests stories
  • Sprint planning assistance: Retrieves team capacity, past velocity
  • Ticket status updates: Sees changes in real-time

All RAG-based. The agent didn't "learn" Jira data, it dynamically accesses it.

2. E-commerce website chat - SQL integration

Customer asks: "Is the red XL shirt in stock?"

  • RAG queries the SQL database
  • Real-time inventory
  • LLM responds in natural language

Not a pre-trained answer. Real-time data.


But wait... Is this secure? Reliable?

I understand the concerns. When I talk to leaders, these questions always come up:

"Is it secure?"

Yes - If you implement it properly.

  • The RAG system runs within company infrastructure
  • Data doesn't leave the company environment
  • Access rights apply just as they do elsewhere

"Is it complex to implement?"

Not as much as you'd think.

  • Modern frameworks simplify it
  • No need for machine learning expert teams
  • Can start with a small project

"How accurate is it? How much does it hallucinate?"

RAG can reduce hallucination if the retrieved documents are relevant and accurate

Why? Because the model doesn't "make things up" - it quotes from specific documents. If it's in the company documents, the answer will be correct.

BUT - and this is important:

If the company documents are bad (contradictions, outdated info), you get bad answers.

"Won't it destroy my data?"

No, if you give read-only access.

Most RAG implementations only read, they don't write. Your data is safe.


The critical insight they don't tell you

And here's the point. What many AI consultants leave out.

RAG is not magic.

You don't just deploy the technology and it automatically works.

Before building RAG, you need to organize:

1. The data

  • Is it structured?
  • Is it up-to-date?
  • Is it accessible?
  • Is it contradiction-free?

2. The processes

  • Are processes documented?
  • Is there clear policy for every area?
  • Who's responsible for data maintenance?

If you don't have well-organized data, you can't build RAG on it.

It's like trying to build a house on bad foundations.

First the foundation, then the technology.

This isn't a step back, it's sound thinking.

Now imagine your data is organized. Processes are documented. And you deploy RAG.

How does your company change?

Structured data, accessible everywhere

Not dozens of siloed Excel files. But central, structured, AI-readable data sources.

AI sees the company reality

It doesn't make things up, doesn't try to guess. It sees.

  3. Start with a small project
  4. Learn as you go

Practical steps NOW:

1. Check what data needs organizing Where is company data? Is it structured? Accessible? Up-to-date?

2. Start thinking: what processes need AI agents? Where do questions repeat? Where does the team spend too much time searching documents? Where could you automate?

3. Try it with a small project Don't start with full company integration. Pick ONE use case. Test it. Learn from it.

4. Ask for help if needed You don't have to do it alone. There are experts who help. There are frameworks that simplify.

It's not complex. With a little help, it's doable.


What to take with you

RAG isn't sci-fi. Not distant future. It's accessible, practical technology.

The question isn't "is it possible". It's "when will you start".

And the answer is simple:

NOW.

Because while you wait, others build. While you worry, others test. While you plan, others learn.

But here's the good news:

You're not late. Most companies are still at the starting point. Still wrestling with the same questions as you.
